AI Agent Secrets Management: How to Handle API Keys Without Getting Burned

What good secrets management looks like

The gold standard, borrowed from DevOps, follows a few principles:

Secrets are never stored in plaintext config files. They live in an encrypted store — a vault, a keychain, an encrypted file — and get injected at runtime.

Secrets have scopes. Your Stripe key shouldn't be accessible to the component that handles calendar events. Least privilege isn't just for users; it applies to every integration point.

Secrets can be audited. You should be able to answer "which services have active credentials?" and "when was this key last rotated?" without grep-ing through files.

Secrets fail loudly. If a required credential is missing or expired, the system should tell you immediately — not silently drop messages or return cryptic errors three layers deep.

Rotation is a workflow, not a prayer. Changing a key should be a single command that updates the store, validates the new credential, and reloads the affected services.

Regular audits. Strict scoping. Encrypted storage. Fast rotation. Loud failures. These aren't enterprise concerns — they're personal infrastructure concerns for anyone running an AI agent that touches real services.
